Customer portals fail when scope is vague. Start with the users who will log in daily, the workflows they need to complete, and the systems the portal must talk to.
1. Define outcomes, not feature lists
Write success metrics first: fewer support emails, faster onboarding, self-serve billing, or searchable records. Features should map directly to those outcomes.
2. Lock API boundaries early
Identify which data lives in your portal database versus which systems you integrate with (CRM, payments, ERP). Clear boundaries reduce rework later.
3. Ship in milestones
Discovery, auth + core flows, integrations, hardening, and handoff each deserve their own milestone with demos. Weekly visibility keeps stakeholders aligned.
